When a small business gets busy, the default move is to hire. Sometimes that's right. But for roles built mostly on repetitive work, it's worth asking a different question first: could tools do a big share of this instead?
The real cost of a new hire
Salary is only part of it. Employers also pay for benefits, payroll taxes and insurance. BLS data shows wages make up about 70% of total employer compensation, so a common rule of thumb is to multiply pay by about 1.4. Then there's recruiting, training time and turnover.

When building makes more sense
- The work follows the same steps most of the time.
- It's mostly reading, writing, sorting or entering information.
- You'd be hiring mainly to keep up with volume, not for a relationship or judgment.
- You want the result to stay consistent even when people change.
When hiring still makes sense
- The role is mostly relationships, like closing sales or managing key accounts.
- It needs physical presence, like receiving shipments or greeting patients.
- Every case is different and needs real judgment.
Most businesses land in the middle: tools take the repetitive share, and people focus on what only people can do. Many owners find that means one fewer hire as they grow.
