Across my businesses, custom tools built on Claude now do work that would otherwise cost me more than $100,000 a year in salaries and benefits. People hear that number and assume I fired a department. I didn't. I stopped hiring for jobs that were really just repeated steps, and I kept hiring for jobs that need a person.
The work that made the cut
- Writing that follows a pattern. Quotes, follow-up emails, product descriptions, internal summaries. The first draft is now instant and in our voice; a person approves it.
- Reading that ends in a decision. Incoming forms, documents and long email threads get summarized into "here's what they want and what to do next."
- Tracking that used to live in someone's head. Who's due for a reorder, which lot is expiring, which invoice is late. The tool watches; a person acts.
- Answering the same questions. Staff questions about policy, pricing and process get answered from our own documents instead of interrupting whoever knows.
The work that didn't
Closing a deal. Calming an upset customer. Deciding whether to take on a new supplier. Anything where the answer depends on reading a person in the room. We're a family-operated business and we like it that way; the tools exist so the people we do hire get to do the parts of the job that need a human.
How the math actually works
A full-time admin or bookkeeper costs a small business roughly $60,000 to $75,000 a year once you add benefits and payroll taxes, based on BLS median pay. You rarely replace a whole person. You replace the 40% to 70% of their week that's repetitive, which either means one fewer hire as you grow or a team that gets through twice the work. What it cost
